I won’t share his name. I’ll share what he’s done — because it’s the single clearest example I’ve seen of what next-generation engagement actually looks like when it’s practiced over decades, not just talked about at Thanksgiving.

Here’s the compressed version: his kids started with a piggy bank when they were young. They’re in their 20s today, and they now bring investment opportunities to him for the family portfolio. They participate in the portfolio reviews with the outside professionals who manage part of the family’s wealth.

That didn’t happen because he handed them a manual when they turned 18. It happened because he handed them the right tool at every age — and evolved the tool as they evolved.

The Tool Progression

He started decades ago with something almost embarrassing in its simplicity:

A piggy bank.

Not a fancy 529. Not a trust document. A physical piggy bank on a shelf, with money going in, money coming out, and a father having conversations with young kids about what happened to each dollar.

As the kids got older, the piggy bank became a spreadsheet. They could see totals. They could add rows. They could ask questions the piggy bank couldn’t answer — “why is this bigger than last month?” — and get real answers.

As they got older still, the spreadsheet became a brokerage account. Real dollars. Real decisions. Real consequences. Interest they could see, dividends they could name, positions they could research.

The tool changed. The practice didn’t.

Every conversation — piggy bank at 6, spreadsheet at 12, brokerage at 18 — carried the same underlying question: “What’s happening to the money, and why?” The tool was just the vehicle for the conversation the family kept having, year after year.

What That Progression Produced

His kids are in their 20s now. Here’s what that decades-long practice actually built.

They still reference the original teaching. He told the community that his grown kids will refer all the way back to the piggy bank when they talk about interest compounding. The framework got installed early enough that it became native — the way a first language is native. They don’t think about compounding as a concept they had to learn. They think about it as something they’ve always understood.

They frame investment opportunities for him. Not passively receive them. He recently mentioned a family meeting where the agenda included two investment ideas — one he brought to the family, and one his kids brought to him. They researched it. They structured it. They brought it forward for the family’s consideration. That’s not “let me teach you how to think about investing.” That’s “here’s what I’ve been evaluating — let’s look at it together.”

They sit in the portfolio reviews with the outside manager. Not as observers. As participants. When the family’s outside advisor does the quarterly performance walk-through, all the kids are there. Asking questions. Pushing on assumptions. Making the review sharper than it would be if only the parent were in the room.

And here’s the tell that told me most: the outside advisor firm — the traditional professionals who’ve managed a piece of the family’s wealth for years — is starting to feel the shift. The kids being in the room, asking sharper questions, bringing sharper ideas, is challenging the old model. The whole family is graduating out of what a conventional advisory relationship can offer, because the whole family is now sophisticated enough to see past it.

That’s what decades of the right tool at the right age produces. Not passive inheritors. Active co-operators. Not a handoff at 50. A shared operation the family has been running together since the kids were in grade school.

Why This Actually Works

Here’s the insight underneath the tool progression.

His kids don’t inherit responsibility. They earned it — progressively, through years of practice.

Most families think of generational transfer as a one-time event. A trust that vests at 25. A conversation at 30. A meeting with the estate attorney when someone turns 40. A handoff.

That model has a problem. The Williams Group studied 3,200 wealthy families and found that 70% of them lose the wealth by the second generation, and 90% by the third. The cause of the failure was almost never technical planning — it was the absence of prepared heirs and shared operating practice across generations. In other words: the handoff model doesn’t work. It never has.

What this member did instead: he built the practice before there was anything to hand off. When the piggy bank had $12 in it, they were already having the conversation about what money does. When the spreadsheet had four rows, they were already learning to ask the right questions. When the brokerage account had a small starter balance, they were already making real decisions with real consequences.

By the time there was something meaningful to steward, they’d been stewarding smaller things for 15 years. The handoff wasn’t a handoff. It was just the next entry in a practice that never stopped.

That’s the model. Not “they’ll figure it out when they inherit.” Not “we’ll teach them when they’re older.” Start where they are. Match the tool to the age. Keep the conversation going. Let the tool evolve alongside them.

The technical stuff — trusts, entities, estate structures — matters. But it matters around the practice, not instead of it. Structures without practice is exactly the Williams Group failure pattern. Practice with structures is the Rockefeller pattern.

Your One Move This Weekend

Don’t try to install a decades-long practice this weekend. Start where your kids actually are, with the right tool for their age.

If your kids are young (6 to 12): get a piggy bank or a jar on a shelf. Have real conversations about what goes in, what comes out, and why. Show them the math when there’s math to show. The dollar amounts are trivial. The practice is not. The conversation you have when there’s $8 in the jar is the same conversation you’ll be having when there’s $80,000 in the account.

If your kids are teens (13 to 18): open a shared spreadsheet or a custodial brokerage account. Let them see real numbers. Give them a small budget to allocate — even $500 — and ask them what they’d do if it were theirs. Let them defend the answer. Let them make a mistake at this scale so they don’t make it at a bigger one later. The tuition of a $500 lesson is much cheaper than the tuition of a $50,000 one.

If your kids are young adults (18 to 30): invite them to your next family financial conversation. Not to observe. To participate. Give them one thing to research and bring back with a recommendation — an investment idea, an entity structure question, a tax opportunity. Let them present it. Let them get pushed on it. This is where “next-gen education” stops being a phrase and starts being a practice.

If your kids are older adults (30+): take a phased approach — gauge their engagement before you open the full picture.

Start with the vision. Share the Legacy Statement. Talk to them about the big why — what you’re building the wealth to accomplish, what mattered enough to turn this into a real business, where the family is going over the next generation.

Then give directional information, regularly. How’s the family doing this quarter? What are the big decisions coming up? What are you thinking through? Not the raw numbers yet — the direction and the intent. Watch what they engage with. Watch what they ignore. Watch what they push back on.

Then start opening the numbers. Once they’re actively engaged — asking questions, weighing in, showing up to conversations you didn’t have to pull them into — start bringing in the actual investment work. Walk them through the Family Office Blueprint. Ask them to weigh in on a real decision.

Don’t skip the phases. Some adult kids will move through them in a month. Some will take years. Both are fine — the pacing has to match their genuine engagement, not your ideal timeline. Meet them where they are. Let engagement pull the opening forward.

If they’ve never been in this conversation before, the early phases will feel uncomfortable. Hold them anyway. The awkwardness passes. The relationship deepens.

One move. This weekend. At the age they actually are. That’s how decades of practice start — one tool, one conversation, one week at a time.

Where This Fits in the Program

Same principle as always. The piggy bank on the shelf that you actually use beats the fancy custodial account you set up and forget. Start where they are. Evolve the tool as they evolve. Never stop the conversation.

That’s how a Family Office actually outlasts you.

Most advisors hand you the same plan. Accumulate for 30 years, then withdraw 4% a year and hope the math holds. I ran that plan through real numbers in this video: the taxes, the sequence risk, the principal you liquidate every year to pay yourself. It’s a water tank you drain while praying it rains again.

Today I want to tell you about the second document — the one that pairs with the Legacy Statement and completes what we call the Family Office thesis.

It’s your Values Charter. And I want to show you what it looks like when it actually works — through a real decision my family made in 2023 that I still think about.

This week, I’m breaking down why I walked away from the 4% rule and retired at 51 with half the portfolio my peers had—and why I’m still out-earning them in cash flow four years later.

• The 1994 problem: The 4% rule assumes average markets, so retiring into a bad one forces you to sell at the bottom to pay your bills.

• The financial services desert: Under $1M you get index funds, over $100M you get a family office, and everyone between $1M and $30M gets a cookie-cutter portfolio and a 1% fee.

• The third category: Growth and preservation are what every advisor talks about. Income is what lets you stop selling assets to fund your life.

• The number that let me walk: 47% of my portfolio in income assets, throwing off $175K a year against $150K of family expenses.

• Good year, bad year: Same $3M, same 60/40, same 4% withdrawal, and the year you happen to retire decides whether you triple your money or end up smaller than when you started.

• Where to start: Assess your current split, unwind concentration over 12 to 24 months, deploy $50K-$100K into income assets, then build the entity and reporting structure around it.

The Uganda Decision

Summer 2023. School break coming up. Family conversation about where we should go.

The obvious option: Disneyland. Every kid wants it. We could afford it easily. It’s the kind of trip that says “we made it, we can enjoy it, we’re financially free.”

And that’s exactly why we started to hesitate.

We caught ourselves in a pattern. We were making choices around freedom — we could go anywhere, do anything, spend on what we wanted. But the more we sat with the choice, the more one question surfaced: how is any of this actually impacting the next generation? What’s the legacy we’re leaving?

That question got answered by the document we’d written back in 2016.

We looked at our Values Charter — the five values my wife and I had spent years refining down to what actually mattered to us: Legacy, Freedom, Service, Education, Impact. And we looked at what the Disneyland trip would activate versus what an alternative would activate.

We flew to Uganda instead. Service trip. The whole family. Life-changing — for our kids, for our marriage, for what we all understood about what wealth is actually for.

At the end of the trip, we asked our sons a direct question: “Did we make the wrong choice?”

They said no. They agreed with us. They saw the choice for what it was.

That’s when I realized what a Values Charter actually does — and why it’s just as important as the Legacy Statement it pairs with.

Where Values Actually Come From

Before I get to what happened in that Uganda decision at the mechanical level, let me tell you where we got our five values from — because this is where most people get stuck when they try to write theirs.

Our values didn’t come from a list of things that sounded good. They came from our lived experience — what we learned from our parents and grandparents, what actually helped us be successful at work, the moments that shaped who we became. My wife and I each showed up with our own experiences, our own frames, our own hierarchy. When we first sat down to write our Values Charter in 2016 — the same weekend we did our Legacy Statement — our values were divergent.

That’s fine. That’s normal. Over the years of working together, sitting with each other’s frames, and running our family through actual decisions, our lists converged and simplified. Not because either of us abandoned what mattered — because the values that were shared proved themselves in real practice.

That’s the important part. Your values come from your experience. If you’re writing a Values Charter with a spouse, expect divergence at first. Trust the convergence that happens through practice.

The Operating Rule We Discovered

Here’s the thing about values that almost no one names: a list of values without a hierarchy is a wish. A hierarchy of values is governance.

Because in real life, values conflict. Freedom conflicts with Service. Legacy conflicts with immediate impact. Education conflicts with cost. When two values collide, something has to win. If you haven’t decided in advance, you decide in the moment — and in the moment, the easier value almost always wins.

Here’s the operating rule my wife and I discovered — and it’s the thing that made the Uganda decision easy:

When two values are activated, they outweigh a competing single value.

Look at Uganda vs. Disneyland through this rule:

• Disneyland activated Freedom — the freedom to spend on what we wanted, to enjoy what we’d built

• Uganda activated Service + Impact — service to the community there, impact on our kids, impact on what our wealth was actually accomplishing

Two values on one side. One on the other. The Charter made the call.

Once we had the rule, the decision stopped being hard. It became mechanical — in the best way. We weren’t wringing our hands over “the right thing to do.” We were reading the Charter, seeing the math, and moving.

That’s what a Values Charter actually produces: hard decisions made easy, because the framework already did the deciding.

Why the Kids Moment Mattered Most

Here’s the part I didn’t expect — and it’s the piece I want you to see most.

The kids saw something you can’t teach any other way.

They saw us use money to make a real impact — to help people, to spend our capital on service that mattered to a community that needed it. They made friends with people whose lives looked nothing like theirs. And they experienced firsthand, in real time, what happens on the other side of that kind of choice: that when you use wealth for impact, life is very rich — in a way that gratification alone can’t produce.

That was the most powerful observation I made from the whole trip. It wasn’t the service work itself. It was watching my sons realize — not from a lecture, not from something we told them, but first-hand — that wealth used for impact makes life rich in a way that spending on ourselves never does. Rich in relationships. Rich in perspective. Rich in what money can actually accomplish when you point it somewhere that matters.

That’s the return most people never think to design their wealth around. You can’t teach it from a Thanksgiving speech. You can’t teach it from a Values Charter on a wall. You teach it by making the choice in front of them — and letting them experience the other side of what wealth aimed at impact actually feels like.

That’s the compounding return of a Values Charter that’s actually used. Every decision it drives becomes a lesson the next generation can see, feel, and carry forward.

What Separates Members Who Use It Operationally

I see the pattern clearly across close to 200 members in the community — with more joining every month.

The members whose Values Charter works aren’t the ones with the most sophisticated document. They’re the ones who:

• Write it down in a form they can reference

• Read it out loud to their family and their team

• Ask to be held accountable to living it

• Have real conversations about it — when it drives a decision, when it should have driven a decision but didn’t, when a value needs sharpening

The members whose Charter doesn’t work usually wrote a list once, tucked it somewhere, and never read it again. Same discipline problem as every other governance document. Held beats pretty. Read out loud beats read once.

The families who use their Values Charter operationally build cohesive family cultures around how they manage their wealth. The ones who don’t stay in the same conversations they’ve been having for years — with no new answers, because there’s no framework to answer with.

Your Move This Weekend

Sit down for 30 minutes. Bring a notebook or open a doc.

Write your top five values. With one hard rule: they have to come from your experience.

• What did your parents or grandparents teach you that actually stuck?

• What helped you become successful at work — not the tactical skills, but the underlying values?

• What do you aspire to be that you’re not fully yet?

Get to five. Not ten. Not fifteen. Five, because a hierarchy of five is manageable — and a list of twenty is a wish.

Then — the harder part — rank them. Which one wins when it’s up against another? If two of them are activated in a real decision, do those together outweigh the third?

That’s the seed of your Values Charter. Same rules as the Legacy Statement: held beats pretty. The messy V1 you actually draft beats the perfect one you never write.

Legacy Statement + Values Charter = your Family Office thesis.

The Legacy Statement names the why. The Values Charter names the how. Together they anchor every real decision your family will ever make about wealth — and they’re the pair every real Family Office is built on.

Most families never write either one. The ones I’ve watched become real Family Offices always write both.

In 2012 I had millions in the bank and no income strategy. Every advisor told me the same thing: 60/40 portfolio, 4% rule, you’re set for life.

Then I went and read the research behind that rule. It comes from a 1994 study, and what it leaves out is the thing that can end a retirement in the first three years.

So I spent the next decade studying how ultra-wealthy families actually pay for their lives. I interviewed Chief Investment Officers at Single Family Offices and took their portfolio structures apart. What I found made me angry. The strategy isn’t complicated. It’s been kept quiet by firms charging you 1% a year to sit in the same cookie-cutter portfolio they sell someone with $500K.

Families with generational wealth follow one rule about their assets, and everything else is built around it. Follow it and a 30% market drop stops being a threat to your retirement.

In this video I walk through the structure I built, what my own numbers looked like the year I walked away at 51, and the four steps I’d take if I were starting from scratch today.

🧭 The “Zen Calm” insight — what income does emotionally that Growth never can

Hey Family Office CEOs,

I got a note from a member of the community this week that I want to share with you. It’s exactly the kind of update that reminds me why we built this.

Five months into the program. He started with very little monthly portfolio income — mostly Growth-heavy, the classic Problem Portfolio pattern. He shifted his approach, ran the framework, and shared what he called a “Win report” this week:

• Monthly portfolio income has crossed $20K per month starting in August (dividends and ETFs)

• Next target: $50K per month in the next 90 days (dividends, ETFs, and Wheeling Options)

• All of it being reinvested so compounding can do its miracle

• And the line that stopped me: “There is a certain Zen Calm that arrives when aiming for the Evergreen + 150% coverage of your overhead and seeing it come to fruition.”

(A quick note: his outcomes are his. Results vary depending on the person, the situation, the timeline, and a lot of other factors. What matters here isn’t copying his exact instruments — it’s understanding the discipline underneath what he did.)

That last line — the Zen Calm one — is what I want to unpack. But first I want to call out what he did right in his approach, because it’s the part most people miss when they try to make a similar shift.

• The $50,000 Question: On a $5M portfolio, 1% in fees buys you the same 90/10 allocation your advisor hands someone with $100K in a 401(k).

• The Financial Dead Zone: Retail finance stops at $1M and family offices start at $100M, so everyone in between builds their own infrastructure or gets nothing.

• Architect Before You Invest: Your Legacy Statement and Investment Thesis come first. Every allocation decision after that is implementation.

• Build the Machine: Entity structure, fractional specialists (tax strategist, estate attorney, bookkeeper), and a tech stack that keeps your operating costs down.

• Run It Like a Business: Written investment processes, a monthly-quarterly-annual review cadence, and rules-based rebalancing instead of emotional buying and selling.

• Don’t Skip to Phase 3: Most people jump straight to the deals. Without the foundation underneath, that shortcut comes back to bite them.

What He Did Right — Built On What He Already Knew

Here’s the discipline underneath the result. It’s the part I want you to see even more than the numbers.

He didn’t chase private equity or exotic strategies he didn’t understand. He looked for income instruments that aligned with the stock vehicles he already knew — dividends, ETFs, covered call strategies (Wheeling Options). He built off his existing knowledge and strength.

Most people, when they hear “shift from Growth to Income,” reach for the highest-yielding, most complicated thing they can find — usually private equity or private credit — because those numbers sound the biggest.

He did the opposite. He looked at income tools within his current expertise and mastered those first. Deeper competence in what he already knew, before expanding into territory he didn’t.

This is one of the things I say all the time inside the community: you build off your strengths. You expand into unfamiliar territory only after you’ve squeezed the return out of what you already know.

The Other Half — He Had a Clear Plan

Building off his strengths mattered. But so did the second half of his discipline: he had a clear plan.

He knew, before he made a single move:

• What type of investments he wanted to transition into

• How he wanted to balance the risk across the portfolio

• How he wanted to ensure everything aligned with his overall thesis

• What his position sizing rules were

He didn’t wait to see what happened. He engineered for a specific outcome — and then built to it.

That’s the difference between wishful thinking and an operating plan. A clear plan means you know what your results should look like before you make the moves — so you can hold yourself accountable to whether you’re actually getting there.

What $20K/Month Actually Represents

With that discipline underneath it, the numbers start to make sense.

Five months ago, he had very little monthly income — mostly Growth. That’s the Problem Portfolio: high net worth on paper, zero cash flow, everything aimed at more appreciation.

Today: $20,000 a month in dividends and ETFs. That’s $240K/year in portfolio income — real cash landing in real accounts, without touching principal. His next target — $50K/month in the next 90 days — would put him at $600K/year.

And here’s the shift most people miss. He didn’t do this by making his portfolio bigger. He did it by redesigning what the portfolio was for. Same wealth, restructured to produce income instead of just accumulate value.

That’s what the Evergreen model is. That’s what happens when the Legacy Statement produces hard requirements (the “$175K number” teaching from a few weeks ago) and the portfolio gets architected — with a clear plan, built off familiar instruments — to hit them.

The Zen Calm

Let me stay on that phrase for a minute, because it’s the part of his note that stopped me cold.

“There is a certain Zen Calm that arrives when aiming for the Evergreen + 150% coverage of your overhead.”

Here’s what I think he means. Most wealth builders spend their entire career in a specific kind of anxiety: the anxiety of extraction. If I stop working, my income stops. If the market crashes, my net worth crashes. If I want to spend, I have to sell something.

That anxiety doesn’t go away with more wealth. It goes away with coverage — the moment your portfolio produces enough income to cover your life (and then some) without depleting the principal.

150% coverage of overhead means the portfolio is producing 1.5× what you need to live. Every check that lands is 50% more than you need — the excess reinvests, compounds, and grows the income engine further. It’s a machine that gets stronger the longer you leave it alone.

That’s what produces the Zen Calm. Not the size of the number. The structural relationship between what you produce and what you need. When production is 1.5× consumption, everything else becomes optional — the job, the timing, the geography, the pace.

That’s the emotional reality of an Evergreen portfolio. Almost no one names it. He did.

What He Did That Most People Don’t

Here’s the part of his note I want to sit with:

“I started to shift my thoughts about Income and Growth prior to starting WealthOps, but taking the program certainly helped accelerate and refine my process.”

He was already moving. The program didn’t create the shift — it accelerated it. It gave him the framework to name what he was doing, refine the specifics, and put structure around it.

That’s what the Accelerator is. Not magic. Not a shortcut. A scaffolded build that takes the intuition you already have and turns it into an operating framework you can actually run.

Most people spend years in the “start to shift my thoughts” phase — reading, thinking, moving in the right direction but not building the structure. The ones who accelerate are the ones who put the framework in place and start running it. That’s the difference between a five-year discovery arc and a five-month breakthrough.

Where This Lives in the Program

Everything in this member’s story maps to specific deliverables members build inside the Micro Family Office Accelerator:

Your One Calculation This Weekend

Stop reading and open the numbers. Answer three questions:

1. What’s my current monthly portfolio income? (Distributions, dividends, interest — cash that lands without selling anything.)

2. What’s my monthly overhead? (Real living expenses, not the aspirational version.)

3. What’s my ratio? (Income ÷ overhead. If you’re at 0.5× you have a Problem Portfolio. If you’re at 1.0× you’re work-optional. If you’re at 1.5× you have the Zen Calm coverage this member is aiming for.)

Write the three numbers down. That’s your baseline. Everything downstream — the portfolio moves, the reallocations, the timeline to independence — starts from knowing where you actually are today.

The member above went from very little to $20K/month in five months. Not by getting richer. By redesigning what his portfolio was for.

Held beats pretty.

Same principle as always. The messy first calculation you actually do beats the perfect one you never finish. Get to your baseline this weekend. Then start moving.

The Zen Calm is on the other side of the math.

In 2012 my company IPO’d and I watched my net worth go up $3 million in a matter of minutes. A few days later I sat down with a Morgan Stanley advisor expecting a playbook. I got 30 minutes of the same recommendation he gives someone with $100K in a 401(k): 90% stocks and bonds, 10% cash.

They’re not theoretical. They’re doing the work every week. And there are three specific things they’re doing exceptionally well — three practices that separate the members who are actually building from the ones still thinking about it.

This week, I’m walking through the seven components that run every family office, and why the hundred-million-dollar entry price is a myth.

• The $100M Myth: A Single Family Office costs $2-3M a year to operate, but the same components scale down to a portfolio between $1M and $30M.

• Vision Comes First: Your Legacy Statement and Investment Thesis are the filter every opportunity has to pass through, which is why FOMO and analysis paralysis disappear once they exist.

• The Two-Company Architecture: One entity holds and protects your assets (The Vault), the other handles operations (The Engine), and that separation is what unlocks the Deduction Stack.

• Operating Cadence Over Scramble: A bookkeeping rhythm, a tax planning calendar, and a predictable investment review cycle, instead of a scramble every April.

• You Can’t Run What You Can’t See: Net worth, after-tax returns, income, tax projections, all in one place. Every CEO has a dashboard.

• Flip the Org Chart: In a Micro Family Office your advisors are fractional specialists executing your strategy. You set the vision and make the calls.

Practice #1 — They Hold the Cadence, at Their Own Pace

This is the one I want you to see first — because it’s the discipline underneath everything else. And it’s the one where his executive background gave him a real head start.

Twenty-plus years of running teams and hitting quarterly milestones meant he already knew cadence matters. The discipline wasn’t new. He understood in his bones that a business without a heartbeat is a business that drifts.

What was new — and what he told me was the epiphany of the transition: he could set the cadence to his own life now. Not to the market’s expectations. Not to the board’s demands. Not to the always-on pace corporate imposes. Same executive-level discipline. Completely different pace. His pace.

He described it as one of the most freeing realizations of the whole move. He gets deep fulfillment from running the Family Office with the same rigor he brought to the C-suite — the planning, the accountability, the quarterly rhythm. He doesn’t get the crushing weekly cycle, the missed dinners, the always-on inbox. Same discipline. New rhythm. His rhythm.

And here’s how that shows up: they hold their quarterly Family Office meeting every quarter. Not just when the numbers are clean. Not just when the year is going the way they hoped. Not just when they have every answer ready.

Every quarter. Even the ones where things aren’t fine. Even the ones where the market is moving against them. Even the ones where the family conversation is uncomfortable because a decision didn’t land the way they planned.

They sit down anyway. They pull up the data. They review what happened. They decide what changes.

This is what I mean when I say held beats pretty. They’ve internalized the principle that the Cadence’s power comes from the fact that the heartbeat doesn’t stop. A messy quarterly review they actually hold beats a flawless one they skip because they’re waiting for the “right moment.”

Most families skip meetings when things aren’t going well. That’s exactly backwards. The meetings you hold when things aren’t fine are the ones that produce the best decisions — because they force the conversation you’d otherwise avoid.

That’s Practice #1. The heartbeat stays on — at the pace you actually chose.

Practice #2 — They’re Marching to a Real Business Plan

Most families have a portfolio. Very few have a plan.

This family does. And what makes their plan actually work is that it’s anchored in the four strategic documents that guide every decision downstream. They built all four:

• Legacy Statement — why the wealth exists

• Investment Thesis — how they think about growing it

• Investment Policy — the rules that govern how capital gets deployed

• Portfolio Architecture — the specific structure the capital sits in

That’s the plan. Four documents that answer: why we’re doing this, how we think about it, what the rules are, and where the capital actually lives.

When they hold their quarterly meeting, they’re not staring at raw numbers hoping something jumps out. They’re comparing the quarter’s results against these four anchors. Is the Legacy Statement still driving decisions? Is the Investment Thesis holding up against what’s actually happening in the market? Are we operating inside our Investment Policy — or drifting? Is the Portfolio Architecture still doing the job it was designed to do?

That’s what turns a Family Office from a collection of assets into a business marching to a plan.

Most families never write these documents. Or they write one — usually the Legacy Statement — and skip the rest. Or they write all four once and let them drift through the year without accountability. This family did the harder thing. They built all four, they’re using all four, and they’re actually referencing all four every quarter.

That’s Practice #2. Not just a plan — a plan anchored in the four strategic documents that actually run a Family Office.

Practice #3 — Their Daughters Vet the Nonprofits

This is the one I love the most.

They have a Donor-Advised Fund — the family’s charitable giving vehicle. And they’ve handed a real piece of it to their daughters.

The daughters vet the nonprofits. They research the organizations. They evaluate the missions. They make the case to their parents for which ones the family should fund this year. Then the parents review, the family aligns, and the DAF sends the checks.

Here’s why this is genius. It’s low-stakes for the family — no one is putting the primary portfolio at risk — but it’s high-signal for the daughters. They’re learning to:

• Read a mission statement critically

• Evaluate an organization’s effectiveness

• Make a case to a “board” (their parents)

• Own a decision that has real financial consequence

And they’re doing all of that inside the family business, at a scale that’s meaningful but not existential. They’re not just being told what the family stands for. They’re actively practicing it.

That’s how next-gen involvement works in a real Family Office. Not a speech at Thanksgiving. Not a document handed down. Real practice, at a low-stakes entry point, on decisions that actually matter to the family’s values.

Ten years from now, those daughters will know how to steward capital because they’ve been doing it since they were kids. That’s the model.

That’s Practice #3. Low-stakes entry, real practice, generational muscle-building.

What This Actually Teaches

Three practices. None of them require sophistication. None of them require unusual wealth. None of them require an inside track most people don’t have.

• A Cadence you hold even when it’s messy

• A plan you march to even when the market surprises you

• A low-stakes entry point to bring your family into the work

That’s it. That’s the whole thing.

The movers in the community aren’t the ones with the most complex portfolios. They’re the ones with the most consistent practices. This family is a case study in what happens when the fundamentals get held, over time, without drama.

I wanted you to see it because it’s not far away. It’s not out of reach. It’s not something you need to be a former CXO to do. You can do any one of these this week.

Where This Family Built All of It

Every practice you just read is exactly what members build inside the Micro Family Office Accelerator. Not a library of content. The scaffolded, guided build of the three real deliverables this family runs:

• If you don’t have a Cadence yet — set a quarterly meeting on your calendar right now. Same day next quarter. Same day the quarter after. That’s your rhythm.

• If you don’t have a plan yet — sit down for one hour and write three goals for your Family Office for the next 12 months. That’s your V1. You can refine.

• If your family isn’t involved yet — pick a low-stakes decision your kids or your spouse can own. A donor-advised fund allocation. A subscription review. A single investment thesis they research. Start there.

One practice. Started this weekend. Held for the next 90 days. That’s how movers get built.

Held beats pretty.

Same principle as always. The messy first version of any of these three practices — held over time — beats the perfect one that never starts.

That family I told you about didn’t start with all three. They started with one. Then added another. Then added the third. Compounded over quarters. That’s how a Family Office actually gets built.

Why Tax Is the Hardest Hire

Tax isn’t like the other partner hires. Bookkeeping is technical but comparable across professionals. Insurance is product-driven with clear structures. Even attorneys operate within recognizable frameworks.

Tax is different because a great tax strategist is genuinely rare — in any country. Most tax professionals are compliance-focused. They file. They handle deadlines. They keep you legal.

A real tax strategist — the one who works with your Family Office to structure decisions before you make them, not clean up after — is a different animal. That kind of pro is hard to find in the US. And it’s harder to find one in a new jurisdiction where you don’t have a network, you don’t speak the professional shorthand, and you can’t just call a peer for a referral.

So how do you do it? You run the same framework you’d run anywhere.

What I’m Actually Doing (Same in Spain, Same in Texas)

Here’s my practice in real time — the framework I’d run in the US, running in Madrid:

I’ve interviewed about 6 tax teams so far. Not one. Not two. Six. Each one gets a slice of the market. Different sophistication ceilings. Different approaches. Different views on the exact same situation.

I ask every one of them the same questions — verbatim, structured, in the same order. Two reasons: (1) I get consensus data on what I’m actually facing, and (2) I get to compare how each team answers the same question, which tells me who I’d actually want to work with.

I put my proposed strategies on the table and ask them to weigh in. This is the part most people skip. I don’t just ask “what would you do?” — I show them the moves I’m considering and ask them to challenge them. Their answers reveal two things at once: whether my strategy holds up under professional scrutiny, and whether the practitioner has the sophistication to actually challenge me instead of nodding along.

Before every interview I re-read my goals — the Legacy Statement, the $175K income requirement from last week, the specific structures I need for the year in Spain. When you’re clear on your goals going in, you can filter fast. When you’re not, every candidate sounds equally reasonable and you end up hiring on chemistry.

That’s the process. Six interviews. Same questions. Strategies on the table. Goals in hand. Same discipline in Spain as in Texas.

The Insight That Surprised Me

Six interviews in, one pattern has become undeniable — and it’s the thing I wish someone had told me when I hired my first CPA a decade ago:

The best practitioners of tax, law, and finance are the ones who educate you.

Not the ones who protect their expertise. Not the ones who keep you in the dark so you stay dependent on them. The best ones open the book. They walk you through their reasoning. They show you what they’re weighing. They tell you why they’d recommend one path over another, not just what they’d recommend.

They do this because they’ve learned something the mediocre ones haven’t: a better-educated client gets a better result over the long term. A client who understands why a decision is being made can support it, extend it, and evolve it as the situation changes. A client kept in the dark can only follow — and eventually walks away when the trust runs out.

This is the tell I now use to separate real partners from expensive vendors: do they want me smarter, or do they want me dependent?

The ones who want me smarter are the ones I hire. Every time.

What’s Underneath the Practice

Every question I’m asking a Spanish tax candidate this week is a version of the same three tests I teach in the community — the tests every advisor must pass, in any country:

• Ability — Do they have the technical ceiling to handle the sophistication of my situation, and grow with me?

• Alignment — Is their incentive structure pointed at my outcome, or at something else?

• Accountability — Are they willing to be reviewed, measured, and renewed — or replaced — each year?

Add the fourth test I’ve now added after this experience:

• Education — When I ask them to walk me through their reasoning, do they open the book? Or do they keep it closed?

Language changes. Currency changes. Tax code changes. The four tests don’t.

That’s what makes a Family Office actually portable. The system is thinking discipline, not local rolodex. You can rebuild the team anywhere — as long as you have the framework for how you pick.

What’s Underneath the Moves

Underneath every one of those three moves is the same test I run on every Expert Partner — the one I teach every member in the community:

Your One Audit This Weekend

Don’t wait until you’re moving to Madrid to run this. Pick ONE person already on your Expert Partner Team. Your CPA. Your bookkeeper. Your attorney. Your insurance broker. Your financial advisor.

Sit down for 15 minutes and ask four questions:

1. Ability — Is their sophistication ceiling still one stage above where I am? Or have I grown past them?

2. Alignment — Is how they get paid still aligned with the outcome I actually want?

3. Accountability — When was the last time I ran an honest review on this relationship? Would they welcome one?

4. Education — When I ask them to walk me through their reasoning, do they open the book? Or do they keep it closed?

Write the answers down. If any of the four is a “no” — that’s the partner conversation to have next quarter. Not necessarily to fire. Sometimes to renegotiate. Sometimes to level up. But always: to raise the standard.

That’s the discipline that separates a Family Office that scales from one that stagnates. The framework is universal. The willingness to run it on your existing team is where the real work happens.

Held beats pretty.

Same principle as always. The audit you actually do — even the messy first-pass version — beats the perfect one you never run. Do it on one partner this weekend. That’s the move.

What Traveled With Me

I’m one month into a year in Madrid. Here’s what stayed operational — because it was designed to.

The income engine sends cash wherever I am. The real estate, the private equity credit, the covered call ETFs, the dividend equities — none of them care what continent I’m on. Distributions hit the accounts on schedule. That’s the whole point of an income engine. It’s location-agnostic by design.

The Expert Partner Team operates the same on Zoom as in person. My CPA still runs the tax cadence. The bookkeeper closes the month. The attorney handles what needs handling. Video didn’t change any of the underlying work — it just changed the setting. When you’ve built the team as specialists you direct, not local relationships you have to be near, the team travels with the system.

The Cadence holds. The quarterly meeting, the monthly review, the weekly touch — all of it works on video. I’ve held a full quarterly review from a rental apartment in Madrid the same way I would from my home office in Texas. Same agenda. Same rhythm. Different backdrop.

And the family Family Office meeting works from the kitchen table in Spain — because my family came with me. The conversations with my wife, the moments with my sons where they see how the family’s business actually runs — those don’t require a specific zip code. They require the CEO showing up and holding the conversation.

That’s the whole thing. Not one piece of the Family Office broke when I moved. Because the system was engineered to travel from the beginning — even before I knew that’s what I was building for.

What’s Opening Up

Here’s what I didn’t expect. Being mobile doesn’t just preserve the Family Office — it expands what the CEO discovers.

Living in Madrid for a year is opening things I couldn’t see from Texas. A new tax zone. A new set of professional questions. A new set of opportunities — and challenges — to work through. I’m actively interviewing a Spanish tax team right now, applying the exact same framework I use to vet any Expert Partner. The specifics are different. The principles are the same.

That’s the pattern. The framework travels; the local expertise gets added. Which means the mobile Family Office isn’t just the one that keeps running — it’s the one that keeps learning. Every new place adds another layer of skill to the CEO running it.

That’s an opportunity most wealth builders don’t realize is even on the table.

The One Design Principle to Build In Now

Don’t wait until you want to travel to build mobility into your Family Office. Build it in from the start.

That means, from day one:

• The income engine has to be location-agnostic (assets that pay you wherever you are)

• The Expert Partner Team has to be structured as specialists you direct, not local relationships you depend on

• The Cadence has to be held on video-friendly rhythms, not “we all have to be in the same room”

• The documentation has to let the team execute without you standing over their shoulder

Do those four things and you’ll have what I have — a Family Office that lets you live where you want, when you want. Not because you’re rich enough to make it work despite the friction. Because you designed the system so the friction was never there.

That’s what a Family Office is for.

Same principle as the last few weeks. The system you actually build — even the messy first version — travels with you when you go. The perfect one you never finish stays behind.

Last week I told you the most important thing you’ll ever build for your family’s wealth is a Legacy Statement — and that its real job isn’t giving you soft direction. It’s producing hard requirements for what you have to build.

The response I got most was some version of: “OK — what did YOURS produce? What were the actual numbers?”

Fair question. Today I’ll show you.

In 2016, after I scratched out that one sentence — “I want financial independence to spend more time with my family” — I did the math. The math produced one number. That number rewrote my entire portfolio architecture. Ten years later, that number is still the anchor of every allocation decision I make.

The number was $175,000.

This week, I’m breaking down why the biggest myth in retirement planning—that you protect yourself with more diversification—is exactly backwards, and what the ultra-wealthy build instead.

• The swing isn’t the enemy: A 20% drop doesn’t hurt you. Being forced to sell into it does—and the traditional model guarantees that moment comes.

• Why the usual fixes fail: More index funds, more bonds, more market timing—all three quietly accept the same flawed premise that you fund your life by selling assets.

• Drawdown vs. Evergreen: I run a real $3M portfolio through both models side by side. Same income. One drains every year. The other keeps compounding.

• Income without selling: The evergreen structure pays you every month from four different sources—so the price can fall while your income doesn’t.

• How the wealthy actually invest: TIGER 21 members with $20M+ keep only about a fifth of their money in public markets. The standard advice puts you at 80-90%.

• It scales down: The same architecture that runs a $500M family office runs at your size—no $100M and full-time staff required.

The Math

Once I had the Legacy Statement, I did what any CEO does with a mission — I translated it into a specific operating requirement.

“Spend more time with family” is a direction. It’s not a plan. To walk away from the corporate paycheck, I had to know one thing: what does the portfolio need to produce every year so I don’t need the paycheck?

I sat down and worked through it. Living expenses. Lifestyle we wanted. Kids’ education. Health insurance without the corporate benefit. Buffer for the years the market wouldn’t cooperate. When I ran the numbers honestly — not aspirationally, not optimistically, honestly — I landed at:

$175,000 in annual portfolio income.

Not net worth. Not total return. Income. The kind that hits an account every month or quarter whether the S&P is up 20% or down 30%.

That number was the bridge. On one side sat the Legacy Statement — the why. On the other side sat the portfolio — the how. The $175K was the thing that connected them.

And the moment I wrote it down, I had a problem.

What My Portfolio Looked Like in 2012

Let me show you what I was working with when I did that calculation.

90% of my wealth was in a single stock. The equity from the IPO I’d been chasing for a decade. On paper, I looked like I was winning. In reality, I was carrying a portfolio built for one thing — accumulation — that couldn’t do the thing I actually needed.

• Zero income. Nothing in the portfolio was designed to pay me. Every dollar was aimed at more growth.

• 97% concentrated in growth assets. A single earnings miss on that one stock could take out half my net worth and my paycheck in the same afternoon.

• Maximum tax exposure. Everything I touched was hit at ordinary income rates or short-term cap gains.

I gave it a name later. The Problem Portfolio. I’ve now seen it in close to 200 members of the community — it’s the default architecture almost every wealth builder ends up with when the portfolio has never had a job.

Once I had the $175K number, the gap became impossible to ignore. The portfolio I had could never produce the number I needed. Not because I didn’t have enough wealth. Because the architecture was wrong.

The Three Moves

The $175K number produced three hard requirements. Not “consider these.” Requirements. Non-negotiable if I wanted the Legacy Statement to be real and not aspirational.

Move 1: Reallocate to income-generating assets. Roughly 48% of the portfolio had to become an income engine. Real estate. Private equity credit. Dividend equities. Structures designed to send cash flow, not just appreciate.

Move 2: Reduce concentration risk. The single-stock position had to come down aggressively. It didn’t matter how well the stock was performing. Concentration isn’t a bet; it’s a threat to the mission. I began systematic divestment and reallocation.

Move 3: Add capital preservation. Roughly 5% had to sit in preservation — cash, short-term treasuries — so that when I actually walked away, the transition wasn’t held hostage by market timing. A buffer that let me leave without stress.

Every one of those moves came out of the math. Not out of a book. Not out of an advisor’s pitch. Out of the number the Legacy Statement produced.

What The Portfolio Looks Like Today

Ten years later, here’s what the architecture actually built.

The portfolio is systematically diversified — real estate, private equity, covered call ETFs, dividend equities. It generates over $200,000 per year in income, well ahead of the original $175K target. And the effective tax rate on that income keeps dropping every year because the architecture was designed with tax treatment in mind from day one.

The income engine has four layers:

• Private equity credit and business funds — around $60K/year. Higher yield (9–12%), lower liquidity. Paid quarterly.

• Real estate — roughly $80K/year. This is the bulk of the engine, and the tax treatment matters here — much of it comes back as return of capital or depreciation, which means I’m not paying ordinary income rates on it.

• Covered call ETFs — bridge income. High liquidity. Monthly distributions. 7–10% yield.

• Dividend equities — around $20K/year. Lowest yield (3–4%) but maximum liquidity and qualified dividend treatment.

Different yields. Different tax treatments. Different liquidity profiles. One income engine designed to send cash to my family every month without touching principal.

I’m not showing you the specifics so you can copy them. Your architecture will look completely different depending on your Legacy Statement and the number it produces. I’m showing you so you can see it’s possible — that you can go from a Problem Portfolio to an income engine designed around the life you actually want.

But it starts with the number.

Your Number Is Different — And That’s the Point

Here’s what I want you to see. Every Legacy Statement produces a different number.

Mine produced $175K because I wanted to walk fully away from the corporate paycheck. A VP of Product I coached wanted a one-year sabbatical instead — his number was $100K. A Director of Product Marketing in his early 30s wasn’t trying to escape — he was trying to buy the freedom to turn down mediocre offers and wait for the perfect equity package. His number was $50K.

Same formula. Same discipline. Completely different outputs — because completely different Legacy Statements.

That’s the pattern. The Legacy Statement is universal; the number is personal. You do the same math I did. You get a different answer. Then you build a portfolio designed around your answer.

That’s how the sentence stops being words on a page and starts being the operating anchor of a real family office.

Your One Calculation This Weekend

Sit down for 30 minutes. Bring your Legacy Statement (or a rough draft if you don’t have one yet). Then work through the math honestly:

Living expenses. What does your family actually need to run for a year? Not aspirational. Actual.

Lifestyle you want. What does the version of life your Legacy Statement describes actually cost? Travel. Education. Family gatherings. The things the sentence is aimed at.

Buffer. What’s the number you need on top so that a bad market year doesn’t force a change to the lifestyle?

Add them up. That’s your number. The dollar figure your portfolio needs to produce every year in income for the Legacy Statement to be real.

Write it down. Same page as the Legacy Statement, right underneath the sentence. Because the sentence without the number is a wish. The sentence with the number is an operating requirement.

That’s the first move. From there, the portfolio work begins.

Held beats pretty.

Same principle as the last two weeks. The messy first-pass math you actually do beats the perfect calculation you never finish. Your first number won’t be exact. It’ll be close enough to start building the portfolio around. It’ll evolve as your Legacy Statement evolves. That’s the practice.

The Legacy Statement gives you the direction. The number gives you the requirement. The portfolio delivers on the requirement. That’s the whole chain.

Do the math this weekend. Everything downstream — the entities, the allocations, the tax architecture, the Expert Partner Team — sits on it.

The Most Important Thing You’ll Build

Here’s what I’ve come to believe after ten years running my own Family Office and coaching close to 200 wealth builders through theirs:

The Legacy Statement is the single most important part of building a Family Office.

Not one of the most important. The most.

Every other component — the entity structure, the investment thesis, the operating cadence, the Expert Partner Team, the tax architecture — sits downstream of it. Without a Legacy Statement, those pieces are just tactics. Sophisticated tactics, maybe. But tactics.

With a Legacy Statement, they become a business — every entity, every investment, every quarterly meeting aimed at the same mission the family aligned to. Everyone on the team — family, advisors, next-gen — building toward the same thing.

That’s why every real Family Office starts here. And why families that skip it end up with expensive infrastructure that no one can explain the purpose of.

Let me tell you where mine came from.

2016. On Paper, I Was Winning.

I was a Chief Information Officer. Highest rung I could climb inside the org. Corner office. Board access. Speaking engagements. The kind of role I’d been aiming at for two decades — and I’d landed it.

And I was miserable.

Not dramatically. Quietly. I was spending Friday nights in a glass office while my kids grew up without me. I was chasing IPO after IPO — three of them, back to back — and the wealth was accumulating, but I couldn’t tell you what the wealth was for. I had built a portfolio the way I’d built my career: chase growth, take the meeting, hit the number.

I was, in the honest words I’d only later have for it, a portfolio CEO without a purpose. Investing without direction. Making money without meaning.

One night in 2016, after another late one, I sat down and scratched out one sentence in a notebook:

“I want financial independence to spend more time with my family.”

Eleven words. Two minutes. Done.

I didn’t know it at the time, but that was my first Legacy Statement.

What That One Sentence Did

Instantly, the fog lifted.

Not because the sentence was profound. It wasn’t. It was the most obvious thing I could have written. The unlock was that I’d written it down.

But here’s the part most people miss about what a Legacy Statement actually does.

It didn’t just give me direction. It gave me hard requirements.

“Spend more time with family” wasn’t just a vibe. It translated into a specific business requirement: to walk away from the corporate paycheck, I calculated I needed $175,000 in annual portfolio income. That was the number the sentence produced. Not a nice-to-have. A hard requirement.

And once I had the number, my entire portfolio architecture had to change:

• I needed income-generating assets — because you can’t spend more time with your family if your paycheck is still what keeps the lights on

• I needed to derisk aggressively — 97% of my wealth was in a single stock. If that company missed earnings, I could lose my job and half my net worth in the same afternoon. The sentence made that risk unacceptable.

• I needed capital preservation — a buffer big enough that I could walk away without stress

Suddenly my portfolio wasn’t a hobby anymore. It had a job — and a specific list of requirements to meet that job. Every decision got simpler because I had a real filter: does this move me toward the sentence? If not, I passed.

That’s what most people miss about a Legacy Statement. It’s the directional document — the why. AND it’s the source of the hard requirements that tell you exactly what to build. Direction and implementation, from the same sentence.

That’s what turned money-making into money-managing aimed at something specific.

Why This Isn’t a Fluffy Exercise

Two families you might have heard of.

The Vanderbilts. In the late 1800s, Cornelius Vanderbilt was the richest man in America — worth over $100 billion in today’s dollars. By 1973, the family held a reunion. 120 Vanderbilt descendants showed up. Not a single one was an inherited millionaire. The fortune had evaporated in less than a century after Cornelius died.

Why? No family mission. No documented values. No generational purpose. The wealth was just a pile of money to be spent — and it was.

The Rockefellers. John D. Rockefeller, contemporary. Comparable fortune. He did something different: he wrote down a family mission. He documented values. He built one of the first modern family offices — a structure designed to outlast him.

Seven generations later, the Rockefellers are still wealthy. Still influential. Still building.

Same starting fortune. Same era. Completely different outcomes.

The difference is one sentence, written down, that told everyone in the family — and everyone advising the family — what the wealth was for.

That’s what a Legacy Statement is. Not a Hallmark card. The most consequential piece of governance a wealth-holder ever writes.

How You Breathe Life Into It

Writing the sentence is one thing. Making it real is another.

After watching close to 200 members work on theirs, this is where the real work is. Almost everyone can write a first version. It usually happens fast — one honest sentence, sometimes two, in ten minutes. Where people stop is right after. They get a copy of what they wrote, get embarrassed, tuck it in a document, tell themselves they’ll “refine it later” — and it dies. A scratched-out sentence in a notebook that never touches another human being.

That’s the mistake. Here are the four moves that separate the members who make it real from the ones who let it die in a drawer.

1. Read it out loud to someone in your family.

Same principle as last week — held beats pretty. The Legacy Statement doesn’t become real when it’s written. It becomes real when it’s spoken to another person.

It’s going to be awkward. You’ll feel like you’re pitching a company you just started to a room of skeptical investors. Because in a way, you are — you’re aligning the people around you to a mission you’ve just named. But the awkwardness passes, and what replaces it is your spouse or your kids leaning in and asking questions you’ve never had with them before.

2. Use it as a decision filter.

Every time a new investment opportunity, a new expense, a new commitment shows up — ask one question: “Does this move me toward the sentence?”

If yes, engage. If no, pass. That’s what CEOs call a Buy Box — the strict criteria that filter every decision. The Legacy Statement is what fills it. Without it, every decision is a coin flip. With it, most decisions become obvious.

3. Return to it at every planning moment.

Quarterly review — read it out loud before the meeting starts. Annual planning — that’s where you start. Family conversation — make it the anchor.

The Legacy Statement is only powerful if it’s the first reference in every strategic conversation, not the last. When it lives at the top of every meeting, the meeting stays aimed at what actually matters. When it lives in a folder somewhere, the meeting drifts.

4. Let it evolve.

Mine did. The 2016 version — “I want financial independence to spend more time with my family” — was true, but it was general. Over the years it sharpened into what it is now: “To have the time freedom to walk alongside my three sons as they grow into men.”

I didn’t start there. I couldn’t have. The details came from years of reading it out loud, sitting with my wife, watching my kids get older, and letting the sentence grow up alongside the actual life I was building.

The first version is the seed. The refinement is the practice. If yours doesn’t evolve over a few years, you’re not using it enough.

Do those four things and the Legacy Statement stops being a document. It becomes what it’s supposed to be — the operating anchor of every conversation your family has about wealth.

That’s the whole thing. Everything downstream — the entity structures, the portfolio moves, the family governance — gets easier when the anchor is real.

Your One Question This Weekend

Before you write anything, sit with one honest question:

What is your wealth for?

Not what it does for your lifestyle. Not what it provides for your family. What is its greater purpose — the thing beyond comfort, beyond security, beyond the number in the account?

You have to answer that question. Not to me. Not to your advisor. To yourself, out loud, in a quiet moment.

If you can answer it in one sentence — even a messy, imperfect, embarrassing sentence — you have the seed of your Legacy Statement.

Then hold your Family Office meeting this weekend and read it out loud to one person in your family.

That’s the move.

Held beats pretty.

Same principle as last week. The sentence you scratch out imperfectly and read out loud beats the polished one you never share. Because the Legacy Statement’s job isn’t to sit in a document. Its job is to anchor every conversation your family will ever have about wealth — every quarterly review, every big decision, every next-gen conversation your kids will remember decades from now.

That anchor starts with one sentence. Scratched out. Messy. True.

There’s one phrase members say to each other inside the community — one principle that predicts more than any other:

Held beats pretty.

The conversation doesn’t have to be perfect. The family doesn’t have to be aligned before you start. You don’t have to have every answer ready. A messy meeting you actually hold beats a flawless one you skip.

Skip it and the ball stops — the family stays in the dark on what you’re building, the kids never see the business, your spouse stays in a partner-of-a-partner role instead of a co-CEO one. Hold it and the ball moves forward. That’s the whole game.

The members who are moving hold their meetings. That’s it. That’s the pattern.

The Quarterly Cadence — Where You Think Top-Down

Every quarter, the Family Office CEO steps back and thinks strategically. Top-down. Big picture. Not the daily operations. The direction.

Two questions on the table:

Is the family aligned with our Mission? What are we building toward? What does the next 12 months need to look like for the family to move forward — as people, as stewards, as the people this wealth is for?

Where is the business going? How is the portfolio performing? What’s the tax strategy for the year? What decisions are we making about entities, allocations, the next investment thesis, the Expert Partner Team?

That’s the strategic work of the quarter. Not tasks. Direction.

But here’s the piece most people miss: the quarterly cadence isn’t the CEO thinking in isolation. It’s the CEO thinking strategically — and then sharing that direction with the broader team.

Your Expert Partner Team gets looped in — the CPA, the attorney, the bookkeeper, the financial advisor. Everyone with a role in what you’re building needs to know where you’re going.

And your family gets looped in too. That’s the Family Office meeting.

What a Family Office Meeting Actually Is

The Family Office meeting is the piece of the quarterly cadence where the CEO brings the family into the direction he’s set.

Most people confuse the term with what the CEO does alone during the week — reviewing cash, closing the books, answering the CPA. That’s the operational work of running the business. It’s important. It’s not a Family Office meeting.

A Family Office meeting is exactly what its name says.

It’s you and your family, sitting down together, talking about the business of your family’s wealth.

Not you alone at your desk. Not you with your advisor. You with the people you’re actually building this for.

It could look like:

• A quarterly conversation over dinner with your spouse — “Here’s where we are. Here’s what we’re deciding this quarter. Here’s what I want you thinking about.”

• A holiday weekend where you walk your kids through the Legacy Statement and the family vision

• A monthly check-in with adult children on the businesses, the investments, the values you’re building toward

• A drive back from soccer practice where a nine-year-old asks a question and you actually answer it like they’re part of what you’re building

The specifics change based on where your family is. Some conversations are formal. Most aren’t.

What matters is that the family is in the room — actual or metaphorical — talking about the business of the wealth.

That’s why it’s called a Family Office. The office is the structure. The family is the point.

The Heartbeat — Regular, Not Random

Here’s what makes this actually work over time: it can’t be random.

The reason it’s called a cadence is that it operates like a heartbeat. Held on a rhythm. Not once, when it feels convenient. Every quarter — or whatever cadence you set — without exception, whether it’s messy or not.

The mechanics matter more than most people realize:

• You hold the meeting on a regular cadence

• You log that it happened

• You log what was decided

• You keep the documentation so it’s findable later

Why the tracking matters — it’s not just for you. Over time, the people around you gain three things from the pattern:

• Clarity — about the vision and mission of the family office. What you’re actually building. Where it’s going.

• Visibility — into how it’s being run. What decisions get made. What happened this quarter.

• Understanding of the details — where the documentation lives, what’s in the vault, how to find what they need if something happens to you.

That’s not soft. That’s the actual output of the CEO’s work — a family and a team who understand the business of the family’s wealth well enough to be part of it.

The exact rhythm can differ. Some families do quarterly. Some layer in a monthly conversation. Some run an annual family retreat on top of it. What can’t differ is that it operates like a heartbeat — regular, logged, tracked, running whether you feel like it or not.

That’s what turns “I had a good conversation with my daughter” into “my daughter understands what our family office is for.”

What a Member’s Daughter Told the Room

There’s a member in the community who started standing up his family office earlier this year. Same posture I’ve been describing — he built a rhythm before he built anything fancy.

He got into a Cadence quickly — weekly touches, a monthly review, quarterly reset. Nothing exotic.

What happened next surprised him: he started bringing his kids into the conversation. Not as an assignment. Because he was doing the work of running the family office in a way they could actually see.

A few months later, his daughter joined one of our community sessions.

She said something that stopped the room: “I finally have clarity about what the family office is for.”

She and her brother are excited to participate now. Not because they were pitched on it. Because they can see how their dad actually runs and operates the business of the family — the same way he’s run and operated every other business he’s led. The Cadence deepened the family relationship. It didn’t just organize a portfolio — it gave the next generation a way in.

That’s the part most people miss when they imagine what a Family Office Cadence actually produces. It’s not just cleaner books and better reviews. It’s the family understanding the business — operating as a business together, as a family. Which is what makes what you build actually outlast you.

Your First Conversation This Weekend

Almost every member says a version of this: “But my family isn’t ready for this.”

Here’s what actually happens: the family is more ready than you think — because your spouse and your kids have already noticed you’re operating differently. They see the calendar time you’re blocking. They see the seriousness. What they don’t have yet is access to what you’re doing. The first meeting is just letting them in.

You don’t have to be polished. You don’t have to have every answer. You just have to hold the conversation.

Pick one person in your family. Your spouse. Your oldest kid. Whoever’s ready.

Sit down for 20 minutes. No agenda, no slides.

Tell them what you’re building — the family’s wealth, the way you’re operating it, where you want it to go. Ask what they think. Answer whatever question they ask honestly, even if the honest answer is “I don’t know yet.”

Then write it down. What you talked about. What got decided. What the next conversation needs to cover.

That’s it. The first Family Office meeting — logged and dated. Held. Not pretty.

Then hold the next one on the cadence you set. Monthly. Quarterly. Whatever fits your family. The rhythm will find itself. The heartbeat will start.

Held beats pretty.

That’s the one principle every Family Office CEO holds. It’s the whole thing. The rest is downstream.

Whatever you’ve already built or led, you already have the harder half of what’s needed to run this. What’s left is holding the conversation — with the people you’re actually building it for. That’s what turns a wealth builder into the CEO of a Family Office.

Hey Family Office CEOs,

Four years ago this summer I walked away from the workforce.

Most people would call that retirement. I never have. I call it graduation — and the difference between those two words matters more than people realize.

Retirement, the way most people mean it, is about going offline. Getting served. Winding down. Being done. That’s not what most builders actually want — which is why so many high-earners avoid the word entirely, avoid the plan entirely, and end up working another decade because “retirement” doesn’t feel like anything they’d actually choose.

Here’s the thing most people don’t say out loud: the fear underneath “retirement” isn’t about money. It’s about losing purpose. I watched it happen in my parents’ generation. People who worked hard for decades, retired, and then quietly got lost. They no longer knew what they were doing. They no longer had something pulling them forward. That’s what builders actually dread — not the loss of income, but the loss of the reason to build.

Graduation solves that. You graduate into something. You go build. You run a business that runs and manages your life — and you get to make it into whatever you want it to be. The purpose doesn’t go away. It sharpens. You’re just building for a different owner now — you and your family, instead of someone else’s shareholders.

My dad retired around 74. I walked away decades earlier — not because of a rule, an age, or a milestone. Because I could, and because I chose to. On my terms.

That’s the whole point of this. Not the specific number of years bought back. The fact that when you build the Micro Family Office the right way, the timing becomes yours to decide.

But the real story doesn’t start in 2022.

It starts in 2019.

Because in 2019 I did something most people don’t get to do — and something most people, if I’m honest, don’t handle well the first time. I took a nine-month sabbatical to test-drive my Micro Family Office before I actually committed. No return date pressure. No side gig on the calendar. Just me, my family, and the thing I’d been quietly architecting for a decade.

That sabbatical did two things I didn’t expect. And what I learned from it is what let 2022 be a graduation instead of a face-plant.

The First Two Weeks Were Weird

I woke up the first Monday of the sabbatical and my phone was silent.

Nobody needed anything. No standup. No board. No press release. No crisis. And I realized, sitting in that quiet, that I’d been running on dopamine hits for the better part of two decades.

The urgent Slack. The all-hands. The next quarterly board deck. The next talk. The next launch. Every hour of my professional life had been engineered around small, frequent dopamine spikes — and my brain had come to expect them the way it had come to expect coffee.

Without them, the first couple of weeks were deeply weird. I wasn’t unhappy. I wasn’t restless in a normal way. I was just… unrewarded, in the neurochemical sense. Something my nervous system had been pulling on for years suddenly wasn’t there.

That was lesson one. You cannot go from a career built on constant dopamine hits to sitting in the quiet without some kind of transition work. Your brain will look for the hits somewhere. If you don’t decide where, it’ll find them for you — in ways that usually don’t serve the life you actually wanted.

I had to force myself into a routine. Not a “retirement routine.” A builder’s routine. Something that gave the same brain the same rewards — from a different source.

What I Learned in the Other Eight Months

Once the routine started working, I turned toward the actual Micro Family Office and started operating it — not just architecting it in the abstract. I ran the cadence. I made real allocation calls. I reviewed real numbers. I sat with the professionals on my team as a principal, not as a busy executive squeezing them in between meetings.

And I learned something honest that took the whole nine months to fully sit with:

I didn’t have enough to fund the lifestyle we actually wanted long-term.

I could invest in the MiFO — build it, refine it, deepen it. But the withdrawal math for the life we’d actually designed wasn’t there yet. Not quite.

That was the second lesson. And it’s the one that made 2022 possible.

Because instead of forcing an early exit that would’ve squeezed us for the next thirty years, I did something a lot of high-earners resist: I went back to work in 2020.

Not because I loved corporate work. Not because I needed the identity. Because there was more equity on the table, and the sabbatical had made painfully clear that I needed to take it before I walked. So I did.

Two years of work, done cleanly and with intent, to fund the seat I actually wanted to sit in for the rest of my life.

Why 2022 Was Different

By the time I walked away in 2022, three things were true that hadn’t been true in 2019:

1. The MiFO wasn’t a hypothesis. It was already tested. I’d operated it for nine months. I knew what worked, what I needed to build, what I’d been overcomplicating.

2. The withdrawal math actually worked. The additional equity from 2020–2022 closed the gap I’d found during the sabbatical. The lifestyle we wanted was funded, sustainably.

3. I knew what to expect on Day 1. No silent-phone shock. No dopamine crash. I’d already lived through the transition once. I had a routine ready. I had work I was excited to lean into.

That’s why I call it graduation. I finished a program I’d been running on myself for three years. Then I walked into the next thing prepared.

What I Now Teach Everyone I Train

The 170 people training inside the Accelerator are hearing me say some version of this every week:

Build your Micro Family Office on the side first. Test it out. If you can, take a sabbatical — even a short one — to feel what work-optional life actually feels like. Then decide what you’re really building toward.

Most people plan their exit around a number. A magic net worth. A magic income replacement ratio. A magic date on the calendar.

The number matters. But the number isn’t what makes the exit work.

What makes the exit work is knowing what you’re graduating into — and having tested it before you commit. What excites you inside this work? What drains you? What parts do you want to keep? What parts do you want to hand to a specialist? What does a Tuesday actually look like?

You cannot answer those questions from inside a corporate job. You can only answer them from inside the seat. And the sabbatical — even a two-week one — is the cheapest way to sit in the seat before you’re locked in.

What Actually Excites Me Now

For what it’s worth, four years into the actual role, here’s what I’ve found excites me:

• Certain parts of investing — the strategic calls, not the day-to-day

• The operating side — cadence, optimization, watching the machine run cleanly

• Succession — getting my family involved in the work. The sooner I bring my sons in, the more this actually becomes a generational business and not just a well-managed portfolio.

That last one has become the biggest one. The generational dimension is what makes the whole thing worth doing at scale. A Family Office run for one generation is a job. A Family Office run to compound across generations is a legacy.

Here’s what I’ll tell you plainly, four years in: the greatest freedom I’ve found in this seat is the freedom to build for myself and my family. And I don’t think most people who are still on the corporate side realize how much bigger that freedom actually is. The work I’m doing now is more meaningful than anything I built during the corporate years — because I’m building for people I actually love, on a timeline I control, toward a legacy I get to design.

And here’s the part almost nobody says out loud: it’s also very lucrative. The same skills that built a career for someone else, applied to your own family’s wealth on your own timeline, compound in ways the corporate version never could. Purpose and payoff, in the same seat.

That’s not something I could have named in 2019. I had to sit in the seat to see it.

What This Weekend Is About

Friday is Independence Day.

Most people frame independence as the freedom to stop. Stop working. Stop reporting. Stop grinding. That’s the retirement version — and it’s the one most builders quietly don’t want, which is why they never actually plan for it.

The deeper version — the graduation version — is different. It’s the freedom to build something you actually chose, on terms you actually set. A business that runs and manages your life. One that you shape into whatever you want it to be. That takes preparation. It takes testing. It takes knowing what you’re graduating into, not just what you’re leaving behind.

Take the weekend to think about your version. Not the number. The seat.

What does the Tuesday after you walk away actually look like? Do you know? Have you tested it? Have you sat in the quiet for two weeks and felt what it feels like?

If not — the invitation is to start. A weekend counts. A week counts more. A month starts to change your plan entirely.

I Ranked Every Income Investment, Best to Worst — One Popular Pick Got an F

Most income advice gets one thing backwards: it ranks investments as if there’s a single right answer for everyone. There isn’t.

So I did something different. I took every income vehicle worth knowing — annuities, covered call ETFs, private credit, REITs, syndications, BDCs, muni bonds, the ones your advisor pitches and the ones they’ve never mentioned — and I graded all of them, S through F.

But here’s the catch that changes everything: I graded them for one specific investor. $5 million, five years from drawing income, comfortable in private markets. Change that investor, and some of these grades flip completely. One of the most popular income products on the market earns a flat F. And a vehicle most people have never had pitched to them lands at the very top.
